How to hire a Forward Deployed Engineer
You have a workflow that leaks money, an AI budget, and a vendor demo that went nowhere. Here is how to scope the engagement, what it should cost, how long it takes, and how to tell a real Forward Deployed Engineer from a consultant with a new title.

First, check the fit
Hire a Forward Deployed Engineer when three things are true at once: a technical capability is meeting a non-technical team, the workflow has real volume, and an executive owns the number that should move.
Miss any one and the engagement stalls. Without a non-technical team there is no translation problem to solve; your own engineers can do it. Without volume, a month of engineering polishes a rare edge case instead of recovering thousands of hours. Without an executive owner, you get pre-filtered requests from the middle of the org, usually “we need a chatbot,” and no one who can say yes to changing how the work is done.
Three signs it is not an FDE problem: the ask begins with “we're understaffed” (that is headcount), the deliverable everyone imagines is a demo for the board (that is sales engineering), or the plan requires moving off a system you just spent two years installing (that is a platform vendor).
Scope it in three stages, not one contract
The mistake most buyers make is scoping the whole deployment before anyone has watched the work being done. Scope directionally instead, and let each stage earn the next.
- Discovery sprint
- About two weeks. The engineer sits next to the person doing the work, pulls ten to twenty real completed cases, maps the actual process rather than the wiki version, and classifies every step as software, model, or human. You get a triage table, a baseline number, and rough math on what fixing it is worth. You can stop here with a funded decision and no code.
- Deployment
- Six to ten weeks. The smallest build that moves the most work, on your existing systems, with an evaluation suite built from your own history. Rollout goes shadow mode, then suggestions, then gated actions. The deliverable is working software, an eval report with failure analysis, and a before-and-after in the number you agreed on.
- Ownership
- Ongoing. Someone has to watch cost, model changes, and the exceptions that arrive after launch, and then scope the next bottleneck the first fix exposed. If nobody owns this stage, the system quietly decays. Budget for it or assign it internally, but do not leave it blank.
What it costs, and what to compare it to
Full-time Forward Deployed Engineers at AI labs and Palantir-style firms earn from roughly $150,000 base to well past $300,000 in total compensation, and most of them are not available to a single mid-size business. That is why fractional and consulting engagements exist.
Price the engagement against the baseline, not against other vendors. A claims team losing three days per case on a missing signature page, across two thousand cases a month, is losing thousands of days a month. A cement manufacturer processing ten thousand invoices a day cut turnaround from ten days to four hours. Measured against numbers like those, the fee is small. Measured against nothing, every fee looks expensive, which is exactly why the discovery sprint produces the baseline first.
Two pricing patterns to expect from a serious FDE: a fixed fee for discovery, and a fixed scope for the first deployment with the success number written into it. Be wary of open-ended hourly work with no number attached; that is staff augmentation wearing a new badge.
My three engagement shapes follow this structure. Pricing is set per engagement after discovery, because the number decides the scope.
How long it takes
- Weeks one and two. Discovery. Shadowing, case classification, triage table, baseline.
- Weeks three to twelve. Build and evaluate. A rough version is in front of the user by week four, iterated weekly, with the eval suite growing alongside it.
- Months three to six. Trust. Shadow mode, then suggestions, then gated actions. One documented bank deployment took six to eight weeks to build and four more months before advisors relied on it. Plan for that, because the plan that skips it is the one that fails.
If a proposal promises full autonomy on day one, it was written by someone who has not shipped this kind of system into a real team.
Seven questions to ask before you sign
- Which of my systems will you build on, and which will you ask me to replace? The answer to the second half should be none.
- What number do we agree on before you write code, and how will you measure the baseline? If they cannot name the number, they cannot prove the result.
- Show me an eval report from a past deployment. You want to see the failures analyzed, not just a pass rate.
- Which steps stay with a human, and why? A good answer names specific steps that are too expensive to get wrong.
- How will my team see what the system is doing? A black box that replaces eleven visible steps with one gets abandoned.
- Who owns this six months after launch? There should be a real answer: them on retainer, or a named person on your side they will train.
- Show me something you deployed that is still running. Not a demo. Running.
What to have ready
You do not need process documentation. You need the person who actually does the work and a morning of their time, ten to twenty real completed cases including the ugly ones, an executive who owns the number, and read access to the systems the workflow touches. Everything else the engineer should be able to find by sitting in the room.

- Do I need to replace my existing software?
- No. The work is built on top of the ERP, CRM, spreadsheets, and inboxes you already run. A migration requirement means you are talking to a platform vendor.
- How is this different from an AI consultant?
- A consultant delivers recommendations. A Forward Deployed Engineer delivers running software in your environment, an eval report from your own cases, and a measured before-and-after, then owns it.
- What should I prepare?
- The person who does the work, ten to twenty real cases including messy ones, an executive who owns the number, and read access to the systems involved. No documentation required.
